 Start by Listing Every Subcontractor

In the first column, enter all subcontractor categories you’ll need for your build — for example:


Framing • Plumbing • Electrical • HVAC • Roofing • Drywall • Tile • Painting • Landscaping

This gives you a full picture of your project’s scope and what professionals are needed.


Create the Room-by-Room Breakdown

Under each room, list the items, materials, and finishes you believe will be needed.


Think holistically: flooring, paint, trim, lighting, cabinetry, plumbing fixtures, and specialty features.


This becomes your design and purchasing roadmap

Track Every Conversation

Each time you contact a subcontractor, log:

  • Who you spoke with (name and company)

  • Date of communication (call, email, or meeting)

  • Current status (Pending Quote, Quote Received, Selected, Declined)

  • Notes — anything discussed, promised, or clarified

This running record prevents confusion and ensures accountability later.


Visual Progress System

To make tracking simple:

  • Highlight the cell in yellow once you’ve selected and confirmed your subcontractor for that trade.

  • If a cell isn’t yellow, it means that area still needs work — whether a missing quote, a follow-up call, or a decision to be made.

This visual method helps you instantly identify what’s complete and what’s pending.


Update Weekly

Once a week, review and “catch up” your Bid Tracker.

  • Add new subcontractors as they’re introduced.

  • Mark completed selections.

  • Review open bids or unanswered emails.
